What does an Odoo implementation actually cost in Malta?
Fit-gap analysis explained: why we charge for solution design
Almost every Odoo partner offers a free discovery call. Most also offer a free "scoping session." Very few charge for what actually determines whether your project succeeds: the fit-gap analysis. We do, and this is the honest reasoning, not the sales version.
What a fit-gap analysis actually is
A fit-gap analysis is a structured comparison between how your business currently operates and what Odoo does out of the box. For every process — quote to cash, procure to pay, stock movements, job costing, whatever's relevant to you — it identifies three categories:
Fit: Odoo already does this, no changes needed
Gap requiring configuration: Odoo can do this, but needs specific setup — a custom report, a particular workflow, fiscal rules
Gap requiring development: Odoo genuinely cannot do this without custom code
That third category is small for most businesses — Odoo covers roughly 80% of common SME requirements natively — but it's the category that determines your real budget, and nobody can identify it accurately without actually walking through your processes in detail.
Why a free scoping session can't produce this
A free session is, almost by definition, time-boxed to an hour or two. In that time, a partner can gather enough information to produce an estimate — but an estimate built on partial information has to hedge in one of two directions.
It pads the number. Uncertainty gets priced in as margin, so the client absorbs the cost of the partner's incomplete information without knowing it's happened.
Or it lowballs the number to win the deal, with the gaps discovered — and re-quoted — mid-project, at the point of maximum leverage for the partner and maximum inconvenience for the client.
Neither is dishonest, exactly. Both are what happens when you ask people to price something they haven't actually examined.
What we do instead
We treat fit-gap analysis as a paid, standalone deliverable — typically a fixed fee, scoped and quoted upfront, before any commitment to implementation. It involves sitting with the actual people who run your processes, not just the person who signs the contract, and documenting exactly what changes and what doesn't.
The output is a written document: process by process, fit or gap, and for every gap, whether it's a configuration task or a development task, with an estimate attached to each. That document is yours. If you take it to another Odoo partner and get a better implementation quote, we've lost nothing but the fee — and that's deliberate. It's the test of whether the work was real.
Why this produces a more honest number
Because the design work is already paid for on its own merits, there's no financial incentive to either inflate or deflate the implementation quote that follows it. The fit-gap analysis and the implementation are priced as two separate decisions, and you can walk away after the first one without having paid for anything beyond what you received.
It also means the implementation quote that follows is a quote against a known scope, not a guess against an assumed one — which is the single biggest driver of mid-project cost overruns in ERP projects generally, not just Odoo ones.
What it costs, and what it replaces
A fit-gap analysis for a typical Band 1 or small Band 2 project (see our piece on Odoo implementation costs in Malta) usually runs to a modest fixed fee, well below what a padded "free" estimate would have quietly built into your implementation price anyway. The difference is you can see it, question it, and use it independently of whether you proceed with us.
Frequently asked questions
Do I have to use eMerge for implementation if I pay for the fit-gap analysis?
No. The document is yours to take to any partner.
How long does a fit-gap analysis take?
For a small business, typically one to two weeks from kickoff to delivered document. Larger, multi-department businesses take longer, proportionate to the number of processes being examined.
Isn't this just a way to charge for something that should be free?
It's a way to make sure the thing that determines your real budget is actually done properly, rather than compressed into an hour and given away as a loss leader. We'd rather you pay a fair price for real diagnostic work than pay nothing for a guess.
What if the fit-gap analysis concludes Odoo isn't right for us?
That happens, and it's a good outcome. A paid, honest scoping process that saves you from a bad-fit implementation is worth more than its fee.
